The python and typescript bundles carried rules and a coverage script but no pre-commit hook, so any project installing one got no credential scan on commit. Both now ship all four components the README documents: the shared secret scan, a validate-on-edit hook, settings wiring, and a seed CLAUDE.md. Verified against a real repo: a commit carrying an AWS key is refused.
install-lang now warns when a bundle is missing a documented component. That's the half that keeps this from recurring. Whoever adds the sixth bundle will forget something too, and today the installer prints success either way.
Two things fell out of the build. node --check is unusable on TypeScript: it ignores --experimental-strip-types, so it rejects valid TS and accepts broken TS. The hook uses tsc filtered to syntactic diagnostics instead. And completing the bundles means every pair now collides on settings.json and pre-commit, so no two compose without FORCE=1. The earlier "bundles already compose" reading rested on these two being incomplete. Filed for a real decision; clock-panel is the project that wants it.
Also stamps :LAST_REVIEWED: at task creation, with a lint checker to catch misses. Writing a task is reviewing it, so leaving the stamp off pushed every fresh task to the top of the next review batch to be re-derived by someone with less context than its author had. Tonight's sweep sent the staleness count from 13 to 22 while the list got more accurate.

A task phrased as an absence ("find bugs until none remain," "refactor until nothing worthwhile is left," "clean it up") can't be :solo:, because it fails the verifiable-by-the-agent gate. Absence isn't falsifiable, so "done" is a judgment call, which is what :solo: forbids. This kept surfacing (the ai-launcher-hardening task is the live case) with no written recipe for fixing it.
todo-format.md gains a subsection, right after the :solo:/:quick: definitions, on converting a fuzzy goal into a measurable one: bound the surface (enumerate the units, that's the done-set), net the behavior with characterization tests, disposition every finding (fixed / filed / declined-with-reason, never "looked and it's fine"), and gate on an objective floor (static-analysis clean, suite green, coverage of the enumerated surface). The qualifying answer becomes a dispositioned report, not a claim of perfection, and the honest limit stays honest: "no visible bugs" means "every enumerated path passes its characterization set and clears the audit." Once a task carries those criteria it can carry :solo:.
work-the-backlog's keystone defer item now names open-ended goals as a specific, recognizable failure of test-writability, so a mistagged :solo: task with no writable acceptance test is deferred and routed to get criteria rather than guessed at.
start-work has the same Justify/Approach gate and wants the same pointer, but its skill lives outside rulesets, so that edit is a follow-up in its home.

Two batched changes to the todo hygiene tooling.
Dated-seal archiving: --archive-done aging now keeps one month in-file (retain default 7 → 31, named as tc-archive-retain-days-default) and a new --seal renames the working task-archive.org to resolved-YYYY-MM-DD.org beside it, letting the next aging start a fresh working file. Dating the sealed file by the seal run rather than the calendar quarter is what avoids mislabeling a task closed late in a quarter and archived after the boundary. The unparseable-CLOSED case is now explicit in the contract: a keyword-complete task with no readable close date ages out too. The sealed file inherits the todo file's gitignore status.
Planning-line strip: --convert-subtasks now drops the whole planning line when it rewrites a done sub-task to a dated event-log entry, not just the CLOSED cookie. A dated-log heading carries its date in the heading, so an active SCHEDULED/DEADLINE left on it pins the finished entry to the agenda as weeks-overdue forever (org renders any active planning timestamp, keyword or not). New lint-org checker dated-log-heading-active-timestamp backstops any that predate this. todo-format.md's sub-task and VERIFY completion rules gain the strip step.

Grading a bug's severity by how rare it is to enter the failure state double-counts the frequency axis, which already carries that rarity. It buries the compounding bugs, the ones where a rare trigger produces unbounded harm. Three rules added to the severity × frequency section: grade severity by the rate of harm once the failure state is entered, record the band, row, and arithmetic in the task body so a misgrade can be re-checked against the source, and disagree with a grade by fixing an input rather than overriding the letter.
A chime watchdog bug graded [#D] moved to [#C] an hour later, once the read was written down and re-checked.

Phase 0 of the autonomous-batch (speedrun) build. todo-format.md now carries fixed cross-project definitions: :solo: is the autonomy/eligibility tag (buildable, agent-verifiable, no design deliberation — at most one or two quick upfront-answerable decisions, which the speedrun pre-flight Q&A batches), and :quick: is a ≤30-minute effort hint that never gates eligibility. task-review and task-audit now treat the tag assessment as mandatory — a pass that skips it is incomplete.
task-review's :solo: gate 3 also moves from "no upfront decision" to the no-deliberation form: the stricter wording predated the pre-flight Q&A decision and would have wrongly excluded tasks with a quick answerable question.

Rewrites every level-3+ DONE/CANCELLED/FAILED heading into a dated event-log entry from its CLOSED cookie, enforcing the todo-format depth rule that interactive closes and --archive-done (level-2 only) leave unapplied. A new lint-org checker (subtask-done-not-dated) flags stragglers, and the clean-todo, wrap-up, open-tasks, and task-review workflows now run the converter before archiving.
Removing the CLOSED cookie keeps a DEADLINE or SCHEDULED cookie that shares its planning line, rather than dropping the whole line.

Any project with a codebase (including home and work) derives its codebase bugs' priority from a severity-by-frequency matrix. The priority is dictated, not argued. The mapping is fixed: P1 to [#A], P2 to [#B], P3 to [#C], P4 to [#D], with the bands defined per codebase. Features keep their roadmap judgment. Privacy, security, and safety defects are graded on severity alone. I preserved the worked-example bundle under docs/design.

:BLOCKS: rulesets: was a malformed org tag, and the property form (:BLOCKED_BY: / :BLOCKS: carrying <project>: <what>) was more structure than the dependency needs. The blocking side now carries a plain :blocker: tag, mirroring :blocked: on the waiting side, with the which-project detail in the task body rather than a property. open-tasks.org reads the body for the blocking/requesting project; the scheme, the todo-format convention, and the inbox blocking-dependency handoff all move to the two-tag form. No property anywhere.

The :blocked: tag only marked the waiting side, so a blocker could stay unaware it was holding up another project: the dependency was visible to the one project that couldn't act on it and invisible to the one that could. This closes that gap. Setting :blocked: now requires a reciprocal inbox-send to the blocker, which files the work with a :BLOCKS: <project>: <what> property on its side. open-tasks.org surfaces :BLOCKS: tasks first, since clearing one unblocks another project (the highest-leverage pick), the mirror of pulling :blocked: tasks out of the cascade. Inbox process mode recognizes the blocking-dependency handoff shape, and the convention documents the resolution flow (drop :BLOCKS:, notify the waiter, who lifts :blocked:).
This works for any project pair, since the convention (todo-format.md) and the surfacing (open-tasks.org) live in the shared rule and workflow layer, not in one project.

A task can be blocked by work owed by another project, and today it keeps getting recommended as "next" even though it can't move, while the blocker sits at low priority over there and the dependency stalls silently. Adds a :blocked: tag plus a :BLOCKED_BY: <project>: <what> property (todo-format.md) to mark the dependency, and teaches open-tasks.org Next Mode to pull :blocked: tasks out of the cascade pick and surface them in a dedicated "Blocked on other projects" section that names each blocker and offers an inbox-send nudge. Distinct from VERIFY, which waits on Craig rather than another project.

I merged process-inbox, monitor-inbox, and inbox-zero into one inbox.org engine. A shared core (value gate, skeptical review, disposition ladder, reply discipline, capture-guard, priority-scheme check) holds the logic that used to be duplicated and cross-referenced across the three files. Each mode (process, monitor, roam) references the core by name instead of restating it.
Every trigger phrase still works, now routing to a mode, so there's nothing to relearn. I added the interactive auto inbox zero mode: ask for an interval, run roam mode on /loop, acknowledge-only on an empty cycle, surface a find to a queue gated on a yes. The fully-unattended /schedule pass stays vNext, tracked separately.
I repointed every live caller (INDEX, protocols, startup Phase C, wrap-up Step 3, triage-intake, broadcast) at inbox.org and its modes, then deleted the three old files. triage-intake and no-approvals stay separate by design. The value gate, dispositions, capture-guard, and reply discipline all behave as before.
Built from the Ready spec. Workflow-integrity and sync-check pass on both the canonical and mirror trees, the stale-reference grep is clean, and the full suite is green.

The old rule dated a resolved VERIFY at every depth, including the top level. A level-2 dated header carries no keyword, so todo-cleanup's --archive-done can never archive it and task-review drops it from selection. Now a top-level VERIFY closes like any other top-level task (DONE/CANCELLED + CLOSED:), and dated rewrites are reserved for level 3 and deeper. Updated the rule and the three places that encoded the old behavior: todo-format.md, respond-to-cj-comments.md, and process-inbox.org. Also repaired two pre-existing level-2 dated headers.

Every project's task list now opens with a "[Projectname] Priority Scheme" section declaring both the [#A]-[#D] semantics and the tag vocabulary. The concept already lived in the tooling (task-audit enforces a declared tag set, process-inbox checks for the scheme before filing), but nothing required the section or fixed its name, so a list could leave [#A] and its tags undefined.
The set is declared, not fixed. A project adapts the priorities and tags to its own work. The floor is that both are spelled out.

Todo-format.md gets a "Completion — depth-based" section that
codifies what was implicit before: top-level (* and **) DONE tasks
stay task-shaped (DONE + CLOSED line), sub-tasks (*** and deeper)
flip to dated event-log entries, and VERIFY is the documented
exception (always dated-rewrite regardless of depth). The section
includes worked examples and the rationale for depth-based over
keyword-based.
The cj-comments skill's completion section now references the
canonical rule instead of restating the depth-based rules inline.
The three-bullet recap in the skill stays as a quick scan, but the
details and examples live in one place.

Rounds of simplification on the cj-comments skill: converged on
source-block-only in org files, dropped the non-org parsing entirely,
factored out the mechanical parts into helper scripts (added separately
in another repo), and codified the VERIFY placement + completion rules
in a canonical rule file so the conventions stop being implicit.
Skill (.claude/commands/respond-to-cj-comments.md):
- Drop the file-type comment-marker table and the non-org multi-line
continuation rule. The skill now recognizes only the org source-block
form (#+begin_src cj: ... #+end_src). Craig's yasnippet keeps typing
cost flat.
- Defensive parsing for legacy inline cj annotations in older org files
(back-compat).
- Prefer the new helper scripts: step 1 calls cj-scan for structured
detection; step 4 sub-step 6 calls cj-remove-block for validated
removal. Both have explicit fallback paths to grep+Read / Edit.
- Completion rules now split by keyword: TODO/DOING at *,** stay
task-shaped (DONE + CLOSED); deeper TODO/DOING flip to dated headings;
VERIFY at any depth flips to a dated heading with body replacement.
- New VERIFY-answer pattern: when a cj's parent_heading_chain ends with
VERIFY, the cj is the answer to that VERIFY. Lift its body into the
dated rewrite (or execute the instruction first if indirect), then
delete the cj.
- New placement rule for new VERIFYs: sibling of the trigger heading,
not a child. Climb to *** when the trigger is buried at ****+. This
is the active force that keeps todo.org flat.
- Rename "cj: comment" to "cj comment" in prose; preserve the literal
cj: token in code examples and grep targets.
Canonical rule (claude-rules/todo-format.md):
- New "VERIFY tasks" section with four subsections: Placement (** or
*** only), Creating a new VERIFY (sibling of trigger), Completion
(dated rewrite + body replacement at any depth), Don't leave stale
placeholders.
- Worked before/after examples for both top-level and first-level
VERIFYs.
